A roof is the most consequential single component of a building envelope and the hardest to inspect from the ground, which is why it attracts both honest premium pricing and dishonest pricing. The variables that set a fair price are predictable, and so are the signals that separate a competent contractor from a mobile one.

What actually drives the cost

Area, not footprint. Roof area exceeds building footprint by a factor that rises with pitch. A steeply pitched roof over a given floor plan can be half again as much surface as a shallow one, and steep pitches also require more labour, more staging and more safety provision.

Complexity. Every valley, hip, dormer, chimney, skylight and penetration adds flashing detail, and flashing is where roofs fail. A simple gable roof of the same area as a cut-up roof with four dormers is a substantially cheaper and more reliable job.

Material. Asphalt shingle is the cheapest common system and the shortest-lived. Concrete and clay tile cost more and last far longer, but weigh more and may require structural checks. Standing-seam metal costs more still and lasts longest, with the best performance in snow and wind. Slate is a specialist trade with a specialist price. The correct comparison is annualised cost per year of expected life, not headline price.

Tear-off and disposal. Removing existing layers and skipping them is real cost, and it scales with how many layers are up there. Two or three existing layers can add materially to both labour and disposal.

Decking condition. This is the genuine unknown, and it is only visible after tear-off. Expect a per-sheet rate for replacement to be stated in the quote. A quote with no decking allowance is a quote that will change.

Access. Tight sites, no driveway, overhead lines, delicate landscaping and multi-storey work all add staging cost and time.

The parts of the system people forget

A roof is not just its covering. Underlayment is the secondary water barrier, and synthetic underlayments outperform traditional felt. Ice-and-water membrane at eaves and valleys is essential in freeze-thaw climates and cheap to include at build time. Ventilation — balanced intake at the eaves and exhaust at the ridge — governs how long the covering lasts and whether condensation damages the structure; a new roof over blocked intake vents will underperform its warranty regardless of material. Flashings should be new, not reused; reusing old step flashing to save a small sum is a common and expensive false economy. Drip edge, gutters and fascia are usually the right time to address, since access is already paid for.

Vetting the contractor

  1. Fixed local presence. A verifiable business address and a trading history in your area. Storm-chasing outfits appear after severe weather, work fast, and are unreachable when the warranty matters.
  2. Insurance evidence, obtained directly. Ask for the certificate and confirm it with the insurer, not with the contractor. Liability and workers' compensation both matter — an uninsured worker injured on your property can become your problem.
  3. Licensing where required, plus manufacturer certification if you want the enhanced manufacturer warranty, which is usually only available through approved installers.
  4. Written scope. Material and model, underlayment type, ice-membrane extent, ventilation plan, flashing replacement, decking rate, disposal, permit responsibility, and clean-up including magnetic sweep for nails.
  5. Two warranties, stated separately. The manufacturer covers the material; the contractor covers workmanship. Workmanship terms in this trade range from one year to ten, and most failures in the first decade are workmanship, so this is the more important number.
  6. Payment schedule. A modest deposit, staged payments against progress, and a final payment on completion. Large upfront demands are the strongest single warning sign in home contracting.

Insurance claims, and how settlements have changed

Storm, hail and impact damage are commonly covered; deterioration and age are not. The distinction that matters most is between replacement-cost and actual-cash-value settlement. Replacement cost pays what a new roof costs; actual cash value deducts depreciation, which on a twenty-year-old roof can be most of the value. Many policies have moved older roofs onto depreciated settlement or schedules that reduce payout with roof age. Read your own schedule before a storm rather than after.

Be cautious with contractors who offer to handle the claim, waive your deductible, or promise the insurer will cover everything. Waiving a deductible is fraud in many jurisdictions, and a contractor comfortable with that is not a contractor you want on a warranty claim in eight years.

Repair, partial replacement, or full

Isolated damage on an otherwise sound roof is a repair, and a competent roofer will say so. Matching new material into an old field is imperfect — weathering means colour never quite matches — but functionally fine. Partial replacement of one slope can make sense where damage is confined and the rest of the roof has real life left. Full replacement is the answer when the covering is near end of life, when there are multiple leak points, or when granule loss, curling, widespread cracking or soft decking indicate systemic failure rather than a local one.

A short pre-signing checklist

Three written quotes on the same scope. Insurance verified with the insurer. Workmanship warranty in years, in writing. Decking replacement rate stated. Ventilation addressed explicitly. Permit responsibility assigned. Payment staged, deposit modest. And a start date with a stated weather contingency, because a roofer who promises a date regardless of forecast is promising something they cannot deliver.

Ventilation and insulation, while access is open

Roof replacement is the cheapest moment in a building's life to fix the attic, because the covering is already off and the crew is already there. Two things are worth doing at the same time. First, confirm intake and exhaust ventilation are balanced and unobstructed — blocked soffit vents behind insulation are extremely common and quietly shorten the life of the new covering by cooking it from underneath. Second, top up attic insulation, which is inexpensive per unit of benefit and awkward to arrange as a separate visit.

Maintenance that actually extends the life

Clear gutters and valleys twice a year, because standing water and trapped debris cause more premature failures than weather does. Cut back branches that touch or overhang the covering. Inspect flashings after severe storms — from the ground with binoculars is fine and safer than climbing. And resist walking on the roof: foot traffic damages asphalt in warm weather and cracks tile in cold, and most homeowner-caused damage happens during well-intentioned inspections.
